Outcome Bias: When the Evidence is Lying to You

In Florida, a six-year-old boy is running through his front yard. Beside him is the family’s German Shepherd, Tank. Tank runs in playful, wide circles as the two of them drift dangerously close to the property line, nearing the ditch and the open road.


Suddenly, movement catches the boy’s eye. Across the street, a black dog slips right past its owner. With his back to the road, the man reacts poorly, offering little more than a sluggish, confused jog in pursuit. He has no idea what his dog is actually targeting. It isn't until he clears his white fence line and finally spots the child across the street that the reality of the situation hits him, and he accelerates into a desperate sprint. But the head start is too great. The dog clears the driveway and makes a dead beeline for the boy.


In seconds, the afternoon shifts from playful to potentially lethal. The boy turns to run, but the safety of his front door is entirely out of reach. As the charging dog closes the final gap, the boy goes down. It appears Tank tackled him to the ground, giving him the defensive angle he needs. The German Shepherd lunges, intercepting the charge just inches before the black dog can reach the child.


The aggressor makes a second attempt, but Tank meets it again, countering the strike. The clash abruptly breaks the black dog’s momentum, sending it splaying out on all paws as though it had just slipped on glass. Defeated, it scrambles back to its feet and runs back toward its side of the road. The Aftermath

Viral videos like this are incredibly common. A near-tragedy is caught on camera, and the resulting social media thread becomes a chaotic treasure trove of public opinion.



These reactions reveal various cognitive blind spots and biases, including hindsight, confirmation, and outcome bias. Regardless of the overlap, one thing remains true: because the video ends with no evident harm, our brains retroactively categorize the event as a success. This is the trap of outcome bias. This comment relies on a massive logical leap: using the absence of injury to retroactively define intent. Because Tank intervened and prevented a bite, the viewer can comfortably assume the charging dog meant no harm. If Tank hadn't been there and the child was mauled, this exact same behavioral buildup would be universally labeled an aggressive attack.

These reactions cement the positive outcome by fixating entirely on the savior. Celebrating the German Shepherd's situational awareness allows the brain to file the video under "feel-good win" rather than "potentially devastating attack." The hero narrative is comforting, but it actively discourages viewers from evaluating some very important variables:

  • The distance between the child and safety: The boy was too far from the front door to retreat, and the mother was too far inside the house to intervene before contact.

  • The absence of a physical boundary: There was no fence, gate, or barrier separating the six-year-old from the open road and the public boundary.

  • The neighbor’s lack of physical restraint: The black dog easily slipped past its owner, highlighting a systemic failure in basic animal control.

  • The neighbor’s delayed reaction time: The owner's lack of situational awareness (having his back turned) and initial sluggish jog gave the charging dog an insurmountable head start.

  • The reliance on absolute timing: The rescue depended entirely on Tank intercepting the threat right before contact, leaving little margin for error.


Misdirected Accountability (@User7738291, @JusticeForKid)

When a dangerous scenario resolves without tragedy, people often hyper-fixate on nuance instead of the bigger problem. Debating the mother's running speed or mocking the neighbor's jogging pace ignores the root failure: an unsecured animal was left near an open road, and a child ran toward the road unattended by an adult. The bias pushes viewers to harshly critique the emergency response instead of the complete lack of prevention.

These commenters bypass the event to project their own extreme hypothetical outcomes. Safety is insufficient when someone wants consequences or isn't satisfied with the outcome.


Outcomes Can Misguide If We Let Them

This fictitious comment section is a perfect reminder of how easily bias controls the narratives we construct. And unfortunately, when we accept a faulty conclusion because of the outcome, it can become the foundation for how we evaluate future risks.


For example, a commuter spends twenty minutes on the highway glancing down to read emails, answer texts, or scroll through social media. Traffic is light, the car ahead never brake-checks, and nothing interrupts the commuter from arriving home safely. Because the outcome was harmless, they conclude they are an exceptional multitasker. They don't recognize the catastrophic risk to themselves or others. Their safe arrival acts as proof they can make the same gamble tomorrow.


What can we do to strip away outcome bias? To combat outcome bias, we have to stop looking at the result first. Instead, we must look at the process that led to the result. If the process is sound and the results are predictable, bias erodes slowly, replaced by a more robust cognitive process.


Decouple the Outcome: When evaluating outcomes, consider temporarily removing the final result. Make it irrelevant. Whether the driver arrived home safely or the boy survived the dog attack is inadmissible when evaluating the initial choices. By temporarily removing the ending, you force the brain to evaluate the soundness of the actions that led up to it.


Isolate the Initial Variables: Evaluate only the data available at the exact moment the decision was made. For the driver, the variables were traveling at 70 miles per hour, taking their eyes off the road for three seconds, and relying entirely on the assumption that surrounding traffic would remain static, etc. When isolated from the safe arrival, the recklessness of the variables becomes undeniable. Look at each variable and evaluate its predictability. Ask yourself: how much is control and skill, and how much is chance?


Run the Counterfactual: Introduce the practice of stress-testing a decision by altering one uncontrollable variable. Ask yourself: If the car ahead taps its brakes, can the distracted driver respond safely? If Tank hadn't tackled the boy, would he have remained unscathed? If a decision's success relies entirely on luck or the flawless behavior of external forces, the underlying logic is flawed.


Establish a Process Metric: Redefine success. A good decision minimizes risk and maximizes probability based on known variables, regardless of the outcome. A bad decision ignores reality and relies on chance, even if it delivers a temporary win.
